AI Automation Roadmap: A 90-Day Plan to Transform Your Business

Most businesses approach AI automation as a series of disconnected projects. They automate one thing, then another, then another — without a coherent plan. The result is a collection of brittle, unmaintained workflows that partially work. A 90-day AI automation roadmap changes this: it gives you a structured path from "we have a few automations" to "we have a systematic AI automation capability."

Why a Roadmap Matters

Without a roadmap, AI automation stays a series of experiments. Each experiment might succeed individually, but they don't compound — there's no shared infrastructure, no shared knowledge, and no shared measurement. A roadmap builds the organisational capability alongside the individual automations.

The 90-day structure is deliberate. It's long enough to see real results but short enough to maintain momentum. At day 90, you should have demonstrated ROI from specific automations, an operational playbook for building and maintaining workflows, and a prioritised backlog of what to build next.

Days 1–30: Foundation

The first 30 days are about infrastructure and quick wins — proving that AI automation works in your business before asking for larger investment.

Week 1: Assessment and stack selection. Audit your current processes: identify the 10 highest-time-cost, most-repetitive manual processes in your business. Score each on: time saved (high/medium/low), implementation complexity (easy/medium/hard), and strategic value (high/medium/low). Select your first automation from the ones that are high time-saved + easy to implement.

Select your automation stack: Make.com for non-technical teams, n8n for technical teams. Set up accounts, connect your first data sources, and complete a simple test automation to validate the setup.

Week 2: First automation. Build your first automation. Keep it simple: the goal is to prove the platform works and your team can use it, not to build the most impressive thing possible. A lead notification + CRM entry workflow or a scheduled report automation are ideal first automations.

Week 3-4: Quick wins. Build 2-3 more automations in the same category as your first. By the end of month 1, you should have 3-4 working automations that your team uses and values. Document what you've built, how it works, and the ROI measurement approach.

Days 31–60: Expansion

Month 2 expands from individual automations to a systematic approach. You're building on the technical foundation from month 1 and expanding to more complex use cases.

Build AI into your workflows. Month 1 automations probably didn't use AI — they were workflow automations. Month 2 is where you add the AI layer. Connect Claude or OpenAI to your existing workflows. Start with classification or summarisation — lower-risk AI applications that are easy to validate.

Establish a prompt library. Every AI step in your workflows uses a prompt. Start documenting and versioning these prompts. A shared prompt library with tested prompts for common tasks (intent classification, response drafting, data extraction) speeds up future workflow development.

Measure and report. By the end of month 2, you should have measurement in place for all running automations. Report to leadership on the time saved and ROI from month 1 automations. This creates the political capital for the more ambitious automations in month 3.

Days 61–90: Sophistication

Month 3 is where you build the more complex, higher-value automations — the ones that require AI reasoning, multi-step workflows, and integration with multiple systems.

Customer-facing automation. Month 3 is when AI customer support, AI voice agents, or AI-powered lead qualification becomes appropriate. You've validated your technical stack in months 1-2; now you apply it to customer-facing workflows where the ROI is highest.

Operational automation. Build the automations that integrate across your core business systems — CRM, finance, HR, project management. These require more integration work but deliver the broadest operational impact.

Governance and monitoring. By month 3, your automation portfolio needs proper monitoring. Build the health check dashboards and alerting that ensures you know when something breaks. A failed automation that nobody noticed is not automation — it's a liability.

Post-90 Days: Continuous Improvement

At the end of 90 days, you have a foundation. The work after day 90 is continuous: reviewing automations for drift, adding new ones from your backlog, and improving existing ones based on performance data.

Establish a monthly automation review: which automations are running well, which have drifted from their intended behaviour, which new processes are candidates for automation. Assign ownership for each automation — someone who is responsible for its performance and maintenance.

The businesses with the most mature AI automation capabilities treat automation as a living part of their operations infrastructure — not a project, but a discipline.

Sample 90-Day Automation Plan by Business Type

For a service business (agency, consulting):

  • Month 1: Lead follow-up, client onboarding notifications, weekly reporting
  • Month 2: Add AI personalisation to lead follow-up, proposal draft generation
  • Month 3: AI client communication agent, automated project status updates

For an e-commerce business:

  • Month 1: Post-purchase email sequence, inventory alerts, weekly sales report
  • Month 2: Customer support triage, abandoned cart recovery personalisation
  • Month 3: AI product description generation, customer service AI agent

For a B2B SaaS:

  • Month 1: Lead enrichment + CRM, trial user activation emails, support ticket routing
  • Month 2: AI support agent (draft mode), churn risk alerting
  • Month 3: Full AI support with auto-send, proactive churn prevention sequences
